The method.
Find. Surface the real friction. A focused set of conversations and observations to see where friction is costing the most, in time, in margin, and in decision quality. You come away with a Friction Register: a prioritised list of pain points, each mapped to its likely intervention and its rough cost, and a clear first move, the highest-value, lowest-risk one.
Fix. Build the right intervention, on the principle of the minimum viable one: the simplest thing that genuinely removes the friction, delivered fast enough to measure. Not every friction point needs AI. Some need automation, some need better integration, some need all three, and we pick the right tool for the specific problem. We hand the result over so it belongs to your team.
Flow. Embed it, measure the saving, and return to the register for the next one. Each loop removes a specific friction, builds your team's own AI and automation literacy, and generates the evidence that funds the next intervention. The capability compounds, and the approach pays for itself.

The Scorecard estimates that before you commit; the Intervention Tracker records the actual figure after. Over a few loops it becomes a running total of time released and margin recovered, which is also the case for carrying on. It answers the plainest question a board can ask of AI spending: what did it return.
What it looks like in practice.
For one programme-delivery client, portfolio reporting was the friction. Risk logs, issue lists and status updates all existed, but in different systems owned by different people, so every leadership view triggered a manual consolidation that took days of skilled resource each week, and the report was stale by the time it landed.
The fix was designed around that specific friction.
